Becoming an Agile Software Architect

Chapter 1: Looking through the Agile Architect's Lens

"Less is more."

– Ludwig Mies van der Rohe (Architected Barcelona Pavilion, Expo 1929)

Agile software development is an effective practice that helps organizations continuously deliver the maximum possible business value with organizational agility. The 14th Annual State of Agile Report 2020 shows that an astounding 95% of the 1,121 respondents adopted Agile software development practices. The sharp increase in Agile adoption indicates why organizations cannot shy away from embracing Agile software development practices in their business. Most of these organizations adopt Agile software delivery practices for accelerating software delivery by successfully managing the changing priorities of the business. Architecting systems using Agile values, principles, and practices are incredibly crucial to improve productivity and deliver quality products.

This book introduces the Agile Architect's Lens—a comprehensive representation of the knowledge of key segments and leading practices for Agile architects to successfully operate in a Lean-Agile organization. The Agile Architect's Lens has twelve focal points, as shown in the diagram. Each focal point that can you see in the following figure captures tried and tested approaches, patterns, and guidelines for architects to design continually evolving solutions:

Figure 1.1 – The Architect's Lens

Figure 1.1 – The Architect's Lens

The Agile Architect's Lens act as a single pane of glass, guiding light, and topic navigator for readers to easily explore this book.

Agile architecture is a set of practices, principles, and guidelines for developing architecture as an intrinsic element of Agile software development. Using Agile architecture concepts, Agile teams can confidently drive sustainable, fit-for-purpose solutions to meet customer needs. We thus begin by focusing on the Agile Architecture focal point of the Agile Architect's Lens.

Agile architects need special skills to operate efficiently in Agile organizations. The collaborative nature of Agile software development needs a new set of metaphors to understand expectations from Agile architects. A well-architected solution enables organizations to deliver value with the shortest sustainable lead time, which significantly enhances business operations. Our next logical focus will therefore be on the Agile Architect focal point, followed by covering two specific architect roles crucial to Agile development projects – the Enterprise Architect and Solution Architect focal points of the Agile Architect's Lens.

Agile architects are responsible for bridging strategies and providing a shared vision to all stakeholders in the continuous delivery flow. Agile architects have to acquire technical knowledge in specific areas to address commonly occurring challenges efficiently. Hence, the knowledge kitty has to have the right blend of process excellence and technical excellence. We will therefore shift our attention next to covering the Value Delivery, Patterns and Techniques, DevOps and Automation, Built-in Quality, Evolutionary Collaboration, and Safety Nets focal points of the Agile Architect's Lens.

In addition to the knowledge kitty, Agile architects need to undergo a radical transformation in behavior and mindset to achieve operational excellence. Servant leadership is one of the foremost characteristics that Agile architects need to have, but it is just a starting position. In our journey ahead, we expand on the Culture and Leadership Traits focal point of the Agile Architect's Lens.

Business agility is one of the key motivations for many organizations to opt for digital transformation. The lean practices of Agile software delivery can boost organizational agility. However, this needs considerable effort to organize systems and people around values to be nimble enough to respond quickly to changes in business strategies. Architecting organizations around values is an essential aspect of organizational agility. We cover this in our final focal point of the Agile Architect's Lens, Architecting Organizational Agility.

In summary, digital transformation is a continuous activity for many organizations. Agile software delivery is the foundation on which the organizational agility essential to support successful transformations can be built. Architecture, and especially architects, play an extremely critical role not just in Agile software delivery but also in architecting organizations for agility. While technical excellence is paramount for architects, working beyond traditional boundaries with an intrinsically motivated team of multi-disciplinary individuals requires a significant shift in mentality.

Let's start our exciting journey by exploring our first focal point, Agile Architecture, in our next chapter.

Description

Many organizations have embraced Agile methodologies to transform their ability to rapidly respond to constantly changing customer demands. However, in this melee, many enterprises often neglect to invest in architects by presuming architecture is not an intrinsic element of Agile software development. Since the role of an architect is not pre-defined in Agile, many organizations struggle to position architects, often resulting in friction with other roles or a failure to provide a clear learning path for architects to be productive. This book guides architects and organizations through new Agile ways of incrementally developing the architecture for delivering an uninterrupted, continuous flow of values that meets customer needs. You'll explore various aspects of Agile architecture and how it differs from traditional architecture. The book later covers Agile architects' responsibilities and how architects can add significant value by positioning themselves appropriately in the Agile flow of work. Through examples, you'll also learn concepts such as architectural decision backlog, the last responsible moment, value delivery, architecting for change, DevOps, and evolutionary collaboration. By the end of this Agile book, you'll be able to operate as an architect in Agile development initiatives and successfully architect reliable software systems.

Who is this book for?

This agile study guide is for architects currently working on agile development projects or aspiring to work on agile software delivery, irrespective of the methodology they are using. You will also find this book useful if you're a senior developer or a budding architect looking to understand an agile architect's role by embracing agile architecture strategies and a lean-agile mindset. To understand the concepts covered in this book easily, you need to have prior knowledge of basic agile development practices.

This book discusses how software architects can function effectively in organizations that employ Agile practices, including Scaled Agile. The book focuses on common mistakes when software architecture is created haphazardly or doesn’t align with business goals. The book is helpful for me as a software developer because it defines architecture and design of software systems and helps me recognize when the architecture is not getting the attention it deserves. After reading this book, I feel empowered to participate in architecture decisions even for mature software that is actively being used in production, as the Agile practices call for continuous learning and improvement throughout the development lifecycle.I like the extensive discussion about psychological issues when implementing Agile practices and the role of software architects. There are plenty of references to other books and publications in the book, so it’s an excellent resource for those who want to keep learning. The book contains a large number of examples, although some of them are quite repetitive and abstract. Be patient, the examples get better towards the end.I’m looking forward to using what I learned from this book in my day-to-day work. This book made me think of becoming a software architect myself.

A must read for all new/aspiring software architects. Good thing about the book is that, the author includes many references which support his writing. Evidence backs every point. This book has four sections: introduction, how the architect fits into the organization, the role in details, and the architect as a person. At the very start of the book, Author introduces his Agile Architect's Lens with twelve focal points representing the knowledge of key segments and leading practices for Agile architects to successfully operate in an Agile organization. The book also covers key architect roles and explains their duties in Agile software development projects. As someone dealing with enterprise level software architecture, you can ask yourself a lot of things. The questions just comes up. It doesn't always look so good with answers. This book answers those questions you don't normally ask yourself. This book provides a highly readable and comprehensive overview of agile architecture suitable for aspiring and practicing software architects, as well as software developers eager to learn about agile principles.

Expanding on the concepts behind Evolutionary Architectures, Rajesh R V has written a book That goes into much more detail on why fully architected solutions and 'Big Upfront Designs' (BUFD) are doomed to failure. The iterative and incremental development models of agile are here to stay. Unfortunately, many Agile practices seemingly discount the importance of architecture and design, and that too is a mistake. The better approach is to build architectures and designs iteratively and incrementally, just in time to support product development. Rajesh makes the point that Agile architecture is a combination of doing architecture using Agile methodologies, as well as building resilient architecture to meet evolving customer needs. We need to build software faster while balancing sustainability and not create more tech debts in the process.Rajesh promotes the use of intentional architecture and emergent design as the way forward to build sustainable products in an Agile World. Intentional architectures create purposeful and planned build strategies to enhance solution design, performance, and usability and enable multiple team designs to synchronize and integrate their development efforts. Emergent design allows the development organization to start delivering functionality immediately, and lets the design emerge as needs are exposed. At the very start of the book, Rajesh introduces his Agile Architect's Lens with twelve focal points representing the knowledge of key segments and leading practices for Agile architects to successfully operate in a Lean-Agile organization to design continually evolving solutions. The book then dives into each focal point in sufficient detail through the remaining chapters. The book also covers two key architect roles – enterprise architect and solution architect, explaining their duties in Agile software development projects. There are not many practical books on the application of architecture values, principles, and strategies in support of Lean-Agile and DevOps-based software delivery organizations. And though several of the Lean-Agile frameworks (SAFe, LeSS, and DA) discuss the importance of architecture, they do not provide the practical implementation details found in this book. If you are an aspiring Agile architect, this book should be in your library.Cecil Gary Rupp

As most of the software development industry have adopted agile practices, there is clear need for changes to architecture practices. This book does an excellent job of both describing this need as well as providing guidance about different approaches to approaching architecture in an agile environment. One thing I really appreciated when reading this book, was the author included many supporting references. Each major point was backed up by evidence from academic and industry professionals over the last 50+ years. This is essential especially in advanced subjects like architecture. The quality of the writing, formatting, and supporting diagrams is great. I did not feel bogged down by unnecessary detail or that the author's thoughts were jumping around without a clear message.I confidently recommend this book for existing architects and those moving into an architectural role.

This book is for the seasoned agile architect as well as for developers looking to gain a complete understanding of the agile process. By employing the principles of agile software development, organizations can achieve substantial benefits in the areas of reduced risk, better productivity, improved quality, shorter development cycles, and greater business agility. The book begins with a thorough background covering the history of software architecture, definitions of key terms, and the evolution of modern agile best practices. One key issue an agile software architect must address is to determine how much architectural design to perform before starting software development. For a complex project, the correct answer is unlikely to be "none," nor is "all of it" a suitable answer given the well-known problems of waterfall development. The book provides strategies for phasing architecture development across the system development cycle in an optimal manner. The book thoroughly covers the technical skills required of agile architects as well as the critical importance of people-oriented issues such as collaboration, communication, and leadership. Agile architects strive to deliver value in software products, where the "value" involves not just having the system work as intended, but also addresses essential quality features such as documentation, reliability and maintainability. As a security professional myself, I am pleased with the book's focus on implementing security as a key element of system development in the practice of DevSecOps. The effective use of secure architectural approaches and secure coding practices at all stages of system development can go a long way toward preventing catastrophic security compromises during system operation. This book provides a highly readable and comprehensive overview of agile architecture suitable for aspiring and practicing software architects, as well as software developers eager to learn about agile principles. Highly recommended!
